When the Coach Needs a System as Smart as He Is
Steve Gonser is a marathon coach who knows exactly what his athletes need — progressive training, accountability, and timely communication that meets them where they are. His platform problem was a leverage problem. His expertise couldn't scale if scaling meant more hours behind a screen and fewer hours coaching.
The original brief was a content hub redesign: organize the training content better, improve discovery, increase engagement. We did that — 40% engagement increase, 25% membership growth, content views per session up 55% through better taxonomy and recommendations. But the real design opportunity was larger. The content hub was a symptom. The actual problem was that the digital infrastructure wasn't as intelligent as the coaching it was meant to support.
The RunSmart Member Intelligence Platform is the expanded answer: a multi-platform system that operates across desktop, mobile, and Apple Watch, with an AI content acceleration layer that transforms how a solo coach produces and distributes content at scale.
The Desktop Dashboard: A Coach's Command Center
The desktop dashboard is built around one principle: Steve should be able to assess the health of his entire membership in a single view. The Members Overview surfaces individual member cards with predictive engagement indicators — which members are trending toward churn, which are hitting milestones, which need proactive outreach. The Member Detail View goes deeper: individual training history, communication logs, performance trajectory, and AI-generated coaching recommendations based on behavioral patterns.
The Email Intelligence screen is where the platform becomes genuinely proactive. Rather than Steve deciding when and how to reach out, the system surfaces data-driven campaign recommendations: members who haven't logged in this week, members approaching race dates, members whose recent activity suggests they're struggling with a training phase. The campaign logic is built on Grid Analytics behavioral data, not gut instinct — though the two align more often than not for a coach as experienced as Steve.
The Mobile Coach App: Creator Studio
The Creator Studio is the feature that changes Steve's daily workflow most materially. The core insight: coaches create content in moments of inspiration — while watching a member's form, between sessions, during a cooldown. The traditional content creation process requires getting back to a laptop, opening multiple tools, spending an hour per piece of content. By the time the moment has passed, the authentic voice has too.
The Creator Studio keeps Steve in his coaching context. Three workflows built on Oksana's M4 Neural Engine content acceleration:
Quick Tip Video — Steve records 60-90 seconds demonstrating a form correction or sharing a training insight. The M4 Neural Engine processes on-device in real time: auto-transcription, accessibility captions, platform-specific social captions for Instagram, TikTok, and LinkedIn, a newsletter snippet, and a blog summary. Total time from recording to multi-channel content ready: under 5 minutes. All processing happens on-device — the video never leaves Steve's phone until he approves sharing.
Voice-to-Training Plan — Steve speaks a new training program naturally: "For runners with IT band issues, I'm thinking a 3-week progressive plan starting with..." Oksana structures the audio into a formatted training document, generates the week-by-week schedule, links to the exercise library, and saves to the Notion CMS as a template Steve can assign to any member. 8-10 minutes total versus 60-120 minutes of manual document work.
Weekly Content Batch — Five voice topics, 2-3 minutes each, generates a full week of cross-channel content: Instagram carousels, TikTok scripts, LinkedIn posts, email newsletter, and SEO blog outline — all processed in parallel on M4's 16-core Neural Engine. One focused session produces the entire week's content calendar.
Apple Watch Intelligence: Two Systems, One Goal
The Apple Watch integration operates on two modes that address different moments in the member experience.
The Gamification system is designed for the between-workout experience: achievements, streaks, leaderboards, monthly challenges. It makes the long arc of a training program feel like progress rather than obligation. Badges earned for consistency, for milestones, for community participation. A points system that feeds the leaderboard and creates accountability without pressure. This is the retention layer — the infrastructure that keeps members emotionally connected to their training between the hard days.
The Running Intelligence system operates during active workouts. Live AI coaching cues delivered through the Watch based on real-time biometric data: current heart rate zone, pace relative to training targets, recovery recommendations when the data signals overreach. Voice-guided feedback through VoiceOver so Steve's coaching voice follows members through their runs without requiring them to look at their wrist. Recovery analytics after each session feed back into the dashboard — so Steve can see how members are actually responding to training load, not just what they're logging.
Privacy is foundational here: all biometric processing runs on-device through HealthKit and M4. Member health data doesn't leave the device without explicit consent. This isn't a compliance checkbox — it's the architecture that makes members willing to share the data that makes the coaching actually work.
Design System and Platform Architecture
The platform runs on the Quantum-Spatial design system with RunSmart-specific tokens: Ultra Violet #7B00FF as the primary, Lime #CDFF00 as the brand accent — high contrast, energetic, unambiguous even in outdoor sunlight on a Watch screen. 50+ design tokens, 20+ custom SVG icons built to production specification, 100+ Apple HIG-compliant utility classes. Every touch target at 44px minimum. Every text element using SF Pro at the correct optical sizes. WCAG AA throughout.
Deployed on Cloudflare Pages with Cloudinary asset optimization for the image-heavy dashboard views. The Creator Studio content pipeline routes through the Notion CMS — every piece of content Steve creates becomes a library asset, tagged, versioned, linked to the member or topic it addresses. The system gets smarter the more he uses it, because the Notion database accumulates structured content intelligence over time.
The Portfolio Argument
RunSmart demonstrates what member intelligence infrastructure looks like when it's designed by someone who understands both the coaching relationship and the technical stack. The platform isn't a dashboard bolted onto a content site — it's a coherent system built around how a coach actually works: on the move, in moments of inspiration, across devices, over months of member relationships.
The 471% projected ROI on the full platform investment reflects a genuine leverage shift: a solo coach who can now operate like a team, produce content at scale without losing voice, and make data-informed decisions about member engagement without becoming a data analyst. That's the platform argument — and it's built, deployed, and live at runsmart-prototype.9bitstudios.io.
